Cognizant Puts 25,000 on OpenAI, 2.5x Its Headcount Growth

Cognizant said on 30 October 2026 that it has formed an OpenAI Frontier Capability Group, bringing together “more than 25,000 professionals aligned to delivering OpenAI products, including Codex and ChatGPT, for clients”, according to its press release.

By our arithmetic, 25,000 people is about 2.5 times the 10,100 by which Cognizant’s total headcount grew in the twelve months to 30 September, and 6.9% of its 359,900 employees at that date, the figures it reported in its third-quarter results a day earlier.

Business Engineer Course · The FDE Playbook

An evergreen Business Engineer course on forward-deployed engineering. It teaches the general idea only and does not discuss Cognizant or this announcement.

The key insight: Cognizant says it has formed a group of more than 25,000 professionals to deliver OpenAI products to clients; by our arithmetic that is about 2.5 times the 10,100 by which its headcount grew in the year to 30 September, and 6.9% of its 359,900 employees.

What Cognizant Announced

The release says the group is “designed to help enterprises apply OpenAI models to how they write software, serve customers and run day-to-day operations”. It says the group will initially focus on three areas: “AI-native software engineering with Codex, application modernization and agentic customer operations”.

Cognizant says that “more than 21,000 associates have earned 40,000+ OpenAI badges”, each awarded for completing learning tracks on OpenAI technologies. By our arithmetic, that is about 1.9 badges per badge-holder, and the 21,000 are 5.8% of the company’s headcount.

The release describes Cognizant as “one of a select group of Advanced partners in the OpenAI Partner Network”. It says its sales and customer success teams already use a solution built on OpenAI models, and that its Codex hackathons in India and the Americas “brought together more than 12,000 participants”.

Cognizant’s 25,000-plus OpenAI group, the 21,000-plus associates with OpenAI badges, and its 10,100 net headcount gain in the year to 30 September 2026; the 2.5x and 6.9% figures are our arithmetic.

What the Two Companies Said

Ravi Kumar S, Cognizant’s chief executive, said in the release: “We are committing more than 25,000 of our people to bring that change inside our clients’ businesses. We started with our own, and OpenAI is beginning to reshape how we sell.”

Dali Rajic, OpenAI’s chief revenue officer, said Cognizant is “bringing together more than 25,000 professionals in a dedicated OpenAI practice” and putting OpenAI’s technology to work across its own operations.

The release cites one client result: at a global biopharmaceutical company, it says, an OpenAI-powered enterprise assistant Cognizant co-engineered “has handled more than 5 million conversations and cut content creation time by 60%”. The company is not named.

The Numbers Behind the Headcount

Cognizant’s quarterly report says it finished the third quarter “with approximately 359,900 employees as compared to 349,800 employees at the end of the third quarter of 2025”. Its results release says revenue was $5.7 billion, up 4.6% year over year.

The same results release describes Project Leap, a program introduced in the second quarter “designed to accelerate our transformation to the operating model of the future by funding investments in our integrated offerings, AI capabilities and partnerships”. Cognizant says it now expects total costs of $180 million to $250 million for the program.

How It Fits Our Coverage

Services firms have been putting numbers on their AI teams. In September, Accenture and Google Cloud formed a Gemini Enterprise group staffed, by Accenture’s own figures, with 1,000 forward-deployed engineers. Those two figures count different things, a dedicated engineering unit and a group of people aligned to one vendor, so we do not compare them.

Indian IT peers report AI revenue rather than AI headcount. TCS said its annualized AI revenue reached $3.1 billion in the quarter to 30 September, crossing 10% of revenue, and Infosys said its AI revenue was 10.5% of revenue. Cognizant’s release gives no revenue figure for its OpenAI work.

OpenAI is also connected to services through ownership: OpenAI-backed Thrive Holdings agreed to buy ADT on 29 October in a deal valuing the home-security company at about $15.3 billion in enterprise value. And in October, 404 Media reported that Accenture capped central Claude funding at $29 a month per employee.

The Structural Read

As we read the release, the group is a reorganisation of existing people around one model vendor, not a hiring plan: it brings together professionals aligned to delivering OpenAI products, and says more than 21,000 associates have already earned OpenAI badges.

As we read the release, Cognizant is presenting its own operations as the test bed: it says its sales and customer success teams already use a solution built on OpenAI models before it takes the approach to clients.

As we read our earlier coverage, services firms now disclose AI in different units: Accenture gave an engineer count for its Gemini group, TCS and Infosys give AI revenue, and Cognizant gives a headcount with no revenue figure, so the disclosures cannot be compared directly.

Three Implications

FOR COGNIZANT Its results release says Project Leap, which funds investments in AI capabilities and partnerships, is now expected to cost $180 million to $250 million in total.

FOR OPENAI The release says Cognizant is one of a select group of Advanced partners in the OpenAI Partner Network and will focus first on Codex, application modernization and agentic customer operations.

FOR CLIENTS The release says engineers review every consequential decision in its mainframe modernization work, which it says draws on experience with more than 500 clients.

The Business Engineer Lens

This story maps onto the Business Engineer framework Forward-Deployed Engineering.

The framework’s thesis: the rise of forward-deployed engineering shows that “technical capability has far outpaced organizational readiness”.

As we read it, a services firm organising 25,000 people around one model vendor is a bet on that readiness gap. The framework was published in November 2025 and does not discuss Cognizant.

What Is Not Established

The release does not give financial terms between Cognizant and OpenAI, how many of the 25,000 work on OpenAI projects full time, or how many were already working on OpenAI products before the group was formed. The 25,000 are described as professionals aligned to delivering OpenAI products, not as new hires, so the comparison with the year’s 10,100 headcount gain is one of scale only.

Execution Fault Lines, Concentrated Demand, and Geopolitical Firewalls

This week’s issue: the AI build is not short of demand for its parts. It is short of cheap money, and its end revenue rests on a narrow base of large, often venture-funded buyers.

The Bottom Line

Cognizant says it has formed a group of more than 25,000 professionals to deliver OpenAI products such as Codex and ChatGPT to clients. By our arithmetic, that is about 2.5 times its net headcount gain over the past year and 6.9% of its 359,900 employees. The release gives no financial terms.
