Aflac’s U.S. Unit Made 34% of Q3 Segment Profit, Up From 24%

Aflac U.S. earned $493 million of pretax adjusted earnings in the third quarter of 2026, about 34% of the $1,454 million made by Aflac’s two operating segments, by our arithmetic from its results release filed on 4 November. A year earlier the U.S. share was about 24%. Aflac Japan earned $961 million, against $1,216 million.

The U.S. rise was mostly accounting for future claims: the release says U.S. pretax adjusted earnings were “primarily driven by lower benefits from higher reserve remeasurement gains as a result of unlocking actuarial assumptions”.

Business Pill · Concentration

An evergreen Business Engineer explainer on concentration: what happens when one market or customer carries most of a business. It explains the general idea only and does not discuss Aflac.

The key insight: Aflac U.S. made about 34% of Aflac’s third-quarter segment pretax adjusted earnings, up from about 24%, by our arithmetic, as its reserve-assumption unlock lifted U.S. earnings to $493 million while Aflac Japan fell to $961 million from $1,216 million.

The Unlock Behind the Shift

Once a year insurers like Aflac update, or unlock, the assumptions behind their reserves, the money set aside for future claims. In the CFO video update, Max K. Brodén said remeasurement gains from the unlock totalled $447 million pretax and that “The total net impact from the Q3 assumption update increased earnings per share by $0.71”. That is about 29% of adjusted earnings per share of $2.43, by our arithmetic.

In the U.S. the benefit ratio, claims per dollar of premium, was 40.7%, down 490 basis points; Brodén estimated it at 50.2% after adjusting for the remeasurement gains. U.S. net earned premiums rose 3.3% to $1,544 million and sales rose 3.5% to $403 million.

Japan had the larger unlock a year earlier. Its benefit ratio was 49.2%, up 990 basis points, “reflecting a larger actuarial assumption unlock in the prior year”, and 61.7% on Brodén’s adjusted estimate. Japan’s pretax adjusted earnings fell $255 million in dollars, by our arithmetic.

Pretax adjusted earnings by segment, third quarter 2025 vs 2026, from Aflac’s results release and CFO update filed on 4 November 2026. Aflac Japan $1,216 million to $961 million; Aflac U.S. $375 million to $493 million; Corporate and other $69 million to $72 million. The U.S. share is our arithmetic.

The Yen Effect

Aflac Japan reports in yen. Its net earned premiums fell 2.0% in yen and 9.3% in dollars, and its pretax adjusted earnings fell 15.2% in yen and 21.0% in dollars. The average rate was 158.49 yen per dollar, 6.8% weaker than 147.68 a year earlier; the release puts the effect on adjusted earnings per share at negative $0.03.

Premiums, Float and the Bond Book

A supplemental health insurer collects premiums years before it pays many claims and invests the money in between. Aflac held $100,433 million of investments and cash at 30 September. Japan’s adjusted net investment income rose 3.7% in yen to ¥101.6 billion.

Net earnings fell to $303 million, or $0.61 per share, from $1,639 million, mainly from net investment losses of $1.1 billion tied to repositioning the portfolio. Brodén said Aflac switched $2.3 billion of Japanese government bonds “to take advantage of what are the highest interest rates in a generation”. Adjusted earnings were $1,214 million, down 8.5%.

Aflac Japan ceded about ¥500 billion of cancer-policy reserves to Aflac Re Bermuda; Brodén said “We estimate that this transaction will release approximately $1 billion of capital”. Aflac returned $1,109 million in the quarter, $804 million in buybacks and $305 million in dividends, about 91% of adjusted earnings, by our arithmetic.

What Aflac Says About AI

The release and the CFO update do not mention artificial intelligence. Among the factors the CFO update lists as able to move results are “concentration of business in Japan” and “foreign currency fluctuations in the yen/dollar exchange rate”.

The Structural Read

As we read the release, the shift is mostly timing: the annual assumption update landed harder in the U.S. this year and in Japan last year.

As we read the release and the CFO update, much of the quarter’s activity was on the balance sheet: the release shows $1.1 billion of net investment losses, including $842 million from sales and redemptions as the portfolio was repositioned, and the CFO update says moving about 500 billion yen of reserves to Bermuda will release about $1 billion of capital.

The Business Engineer Lens

This story maps onto the Business Engineer framework The AI Capex Map & The State of AI Hyperscalers.

The framework says of AI infrastructure spending: “It is a sovereign-scale financing problem dressed in tech-company clothing — and the financial architecture is starting to invert.”

As we read it, insurers sit on the other side of that financing: Aflac reports $100,433 million of investments and cash and says its private credit portfolios deliver strong risk-adjusted net yields. Aflac’s release and CFO update do not mention AI, and the framework does not discuss Aflac.

The Bottom Line

Aflac U.S. made about 34% of segment pretax adjusted earnings in the third quarter, up from about 24%, by our arithmetic, mainly because its reserve assumptions were unlocked this year while Japan’s larger unlock fell a year earlier. A weaker yen cut Japan’s dollar results further. The assumption update added $0.71 to adjusted earnings per share of $2.43.
