Not all benchmarks offer equal strategic signal. Understanding where a capability sits on the S-curve tells you exactly how to allocate resources and attention.

The Three Regimes

Floor Regime (3-5+ years)

Performance is near random. The capability is too immature for practical use. AI labs are still figuring out the fundamentals.

Strategy: Monitor developments but don’t invest yet. Keep awareness high, commitment low.

Discriminative Regime (1-3 years)

This is the active R&D zone. Performance is improving rapidly with each model release. Benchmarks still differentiate between good and great models.

Strategy: Build internal capability now. Run pilots, prepare workflows, train teams. First-mover advantages are being established.

Ceiling Regime (0-12 months)

Top models achieve scores near 100%. The benchmark loses its ability to differentiate. The capability is essentially solved.

Strategy: Deploy now or be disrupted. This is no longer a competitive advantage—it’s table stakes.
