
Four steps to reach the Goldilocks Zone—embedded enough that switching requires transformation, but creating enough value that customers don’t want to switch.
Step 1: Find the Champion
You need one champion with cross-functional authority who feels the coordination pain personally. Look for CROs, VP Ops, CDOs, or Heads of Transformation. One true champion beats ten lukewarm sponsors.
Step 2: Solve the Handoff
Start where silos break. Both teams feel the pain, the problem is visible, and success is measurable. Each handoff you own increases your footprint.
Step 3: Enable, Don’t Enforce
Don’t force collaboration. Give each team what they need while quietly creating the shared data layer. The paradox: less forced coordination leads to more organic collaboration.
Step 4: Become the Meeting Artifact
Get your dashboard on the screen in leadership meetings. When executives reference “what the system shows” as truth, you’ve shaped organizational vocabulary. Routine creates switching cost.
