The Layer Transition Formula: How to Move Up the AI Value Stack

Movement between layers follows a formula: Domain Knowledge + Ambiguity Tolerance + AI Fluency = Layer Position.

If you’re mostly Bottom Layer (>50%): Your transition strategy is horizontal escape. Move to an adjacent role where the same domain knowledge applies but the task mix shifts upward. Timeline: 3-6 months to begin.

If you’re mostly Middle Layer (>40%): The most dangerous position. Push deliberately into ambiguity and cross-domain work. Stop accepting tasks with clear procedures. Volunteer for projects where methodology hasn’t been defined. Timeline: begin immediately.

If you’re Top-Middle (>30%): Adopt AI augmentation aggressively. Use AI to expand variables, test scenarios, access adjacent domains. The goal: do work that was impossible before AI.

If you’re Top (>20%): Aggressive amplification. Build personal AI workflows that encode your domain knowledge. Your tacit knowledge is the most valuable training data in your organization.
