Code Red: Existential threat recognized. All-hands mobilization. Major initiatives pause. Teams merge around single objectives. Founders may return. “Survival mode.”
OpenAI had already declared “Code Orange” over ChatGPT quality concerns following GPT-5’s launch in August 2025. Gemini 3’s surge pushed them to Red.
The value isn’t the specific colors—it’s the formalization. Most organizations have no systematic way to escalate competitive concerns. Code Red creates organizational permission for extraordinary action.
