The Middle Layer deserves special attention because it contains the largest number of knowledge workers, and the risk is poorly understood.

Three squeeze mechanisms:

1. Headcount compression. Where a consulting engagement required four associates, it now requires two. Total output is the same or higher. The associates who remain must operate at a higher level.

2. Scope contraction. The financial analyst who spent 70% of their time building models now has AI-built models to review. Their role narrows to quality control. Development trajectory flattens.

3. Leverage erosion. When AI codifies procedural knowledge into tools, the information asymmetry that justified compensation evaporates. The specialist’s edge dulls.

The tell-tale sign: If a capable new hire can learn your task in 6-18 months by following documented procedures, AI can compress it.
